There's a wall almost every automation program hits, and it's remarkably consistent: somewhere around 20 to 30 bots in production, velocity collapses. New automations slow to a crawl, the existing fleet starts breaking in ways nobody can explain, and the team that was celebrated last year is now firefighting full-time. The cause is rarely the technology. It's the absence of a real Center of Excellence (CoE). Sebep nadiren teknolojidir. Asıl sebep gerçek bir Mükemmeliyet Merkezi'nin (CoE) yokluğudur.
Why programs stallProgramlar neden tıkanır
Early RPA wins are easy and seductive. A small team builds a handful of bots, each one a craft object, hand-tuned to its process. It works — until it doesn't scale. Every bot is built differently, so every bot fails differently. There's no shared library, so the same logic gets rewritten five times. No one owns the production environment, so a Windows update on a Tuesday takes down half the fleet. The program didn't fail technically; it failed operationally.
A bot in a demo is a project. A hundred bots in production is an operation. They require completely different disciplines. Bir demodaki bot bir projedir. Üretimdeki yüz bot ise bir operasyondur. Bunlar tamamen farklı disiplinler gerektirir.
The three pillars of a CoE that scalesÖlçeklenen bir CoE'nin üç temel direği
1. Governance — the rules of the road1. Yönetişim — yolun kuralları
Governance is what turns a collection of bots into a managed estate. The frameworks I insist on from day one: Yönetişim, bir bot yığınını yönetilen bir varlık portföyüne dönüştüren şeydir. İlk günden itibaren ısrarcı olduğum çerçeveler:
- Change management — no code reaches production without review, versioning, and a rollback path. Bots are software; treat them like software.Değişiklik yönetimi — hiçbir kod inceleme, sürümleme ve geri alma yolu olmadan üretime ulaşmaz. Botlar yazılımdır; onlara yazılım gibi davranın.
- Bot monitoring — every bot emits health and business metrics. You should know a bot failed before the business does.Bot izleme — her bot, sağlık ve iş metrikleri yayar. Bir botun başarısız olduğunu işten önce siz bilmelisiniz.
- Incident response — a defined severity scale, on-call ownership, and a runbook. When a bot breaks at 2 a.m., the response can't be "wake up the one person who understands it."Olay müdahalesi — tanımlı bir ciddiyet ölçeği, nöbet sahipliği ve bir runbook.
- Version control standards — a single source of truth, naming conventions, and reusable components that are actually reused.Sürüm kontrolü standartları — tek bir doğruluk kaynağı, adlandırma kuralları ve gerçekten yeniden kullanılan yeniden kullanılabilir bileşenler.
2. Architecture — design for the fleet, not the bot2. Mimari — bot için değil, filo için tasarlayın
The single biggest leverage point is treating infrastructure as a first-class concern. As a solution architect, the things I design before writing a single workflow: En büyük kaldıraç noktası, altyapıyı birinci sınıf bir mesele olarak ele almaktır.
- Orchestration — centralized scheduling, queue management, and work distribution so bots share capacity instead of competing for it.Orkestrasyon — merkezi zamanlama, kuyruk yönetimi ve iş dağıtımı; böylece botlar kapasite için yarışmak yerine onu paylaşır.
- Environment design — clean separation of dev, test, and production, with promotion gates between them.Ortam tasarımı — geliştirme, test ve üretimin temiz biçimde ayrılması ve aralarında terfi (promotion) kapıları.
- Credential management — secrets in a vault, never in code. This is non-negotiable and it's where most audits find the program's worst sins.
- High availability — redundancy so a single machine failure degrades capacity instead of stopping the business.Yüksek erişilebilirlik — yedeklilik; böylece tek bir makine arızası işi durdurmak yerine yalnızca kapasiteyi azaltır.
Reusable components deserve special mention. A well-maintained library of shared assets — login flows, error handlers, notification utilities — is the difference between a new bot taking two weeks and taking two days. Yeniden kullanılabilir bileşenler özel olarak anılmayı hak eder. İyi sürdürülen bir ortak varlık kütüphanesi — giriş akışları, hata yöneticileri, bildirim yardımcıları — yeni bir botun iki hafta yerine iki günde tamamlanması arasındaki farktır.
3. People — the part everyone underestimates3. İnsanlar — herkesin hafife aldığı kısım
Tools don't run a CoE; teams do. A mature practice needs distinct roles working in concert: RPA developers who build, business analysts who translate process into precise PDDs and SDDs, and trainers who make the rest of the organization self-sufficient. When I build a team, recruitment, structured onboarding, and performance management aren't afterthoughts — they're the system that keeps quality consistent as headcount grows. Bir CoE'yi araçlar değil, ekipler yürütür. Olgun bir pratik, uyum içinde çalışan farklı rollere ihtiyaç duyar: inşa eden RPA geliştiricileri, süreci kesin PDD ve SDD'lere çeviren iş analistleri ve organizasyonun geri kalanını kendi kendine yeter hâle getiren eğitmenler. Bir ekip kurarken işe alım, yapılandırılmış oryantasyon ve performans yönetimi sonradan akla gelen şeyler değildir — bunlar, kadro büyürken kaliteyi tutarlı tutan sistemdir.
Training is the multiplier. The structured UiPath and Blue Prism curricula I've designed — beginner to advanced — exist so clients and internal teams can operate and maintain their own automations. A CoE that creates dependency on its consultants has failed at its actual job.
Picking the right workDoğru işi seçmek
Scaling isn't only about delivery capacity; it's about pointing that capacity at the right processes. Disciplined process discovery and feasibility assessment — including process mining where the data supports it — keeps the pipeline full of high-ROI candidates instead of pet projects. The best-run bot automating the wrong process is still waste. Ölçeklenme yalnızca teslimat kapasitesiyle ilgili değildir; o kapasiteyi doğru süreçlere yöneltmekle ilgilidir. Disiplinli süreç keşfi ve fizibilite değerlendirmesi — verinin desteklediği yerlerde süreç madenciliği dâhil — proje hattını gözde projeler yerine yüksek getirili adaylarla dolu tutar. Yanlış süreci otomatikleştiren en iyi işletilen bot bile israftır.
What "past the wall" looks like"Duvarın ötesi" neye benzer
When the three pillars are in place, the program stops feeling fragile. New bots ship on a predictable cadence because developers stand on a shared foundation. Failures are detected, triaged, and resolved against a runbook instead of through heroics. Leadership sees real KPIs — productivity, pipeline status, delivery quality — rather than anecdotes. And critically, the program survives the departure of any single person, because the knowledge lives in standards and documentation, not in heads.
That's the whole point of a Center of Excellence: not to build more bots, but to make building and running them boring. Boring is what scale feels like when it's done right.
